When the Metrics Don’t Match the Mood

Why we need to track energy - not just effort - to unlock real value at work.


There’s a moment I keep coming back to.


A Tuesday morning. Mid-quarter. Rachel, a team lead I deeply respect, was giving her usual update - clear, structured, no issues on the surface.


But something was missing. Her energy was… flat. Not burnt out, just quiet. Disconnected. She spoke in bullet points and wrapped up quickly. No one in the room questioned it - but I felt it.


Later, I asked her how things were going. She paused for a moment and said:


“I’m doing everything I’m supposed to… but it just feels heavier than it should.”

That’s when I realized: It wasn’t performance that was slipping - it was alignment.


Beyond Tasks: Where Is Your Energy Going?

That conversation stayed with me. It helped clarify a question we now use regularly with leaders and teams:


“Where is your energy creating the most value?”

Not just what you're doing - but how you're showing up to do it.


We’ve found that most people operate from a default mode—a kind of energy posture that defines how they contribute at work. But that posture is rarely conscious. And when it’s misaligned with what’s needed, it becomes a hidden drag on energy and impact.


Four Modes of Energy in Action

We’ve noticed that energy tends to show up in four main ways across teams:


➤ Execution Mode → Quick action, closing loops, moving fast


➤ Coordination Mode → Structure, clarity, cross-functional management


➤ Influence Mode → Messaging, alignment, emotional tone-setting


➤ Vision Mode → Big-picture thinking, innovation, building what’s next


Each mode is powerful. But misalignment happens when we’re stuck in one - when the way we’re working doesn’t fit the moment we’re in.


What Misalignment Looks Like:

● Showing up in high-drive mode when the moment calls for patience


● Leaning on influence when quiet focus is what’s needed


● Staying in coordination mode when creativity is required


● Trying to “vision” from an empty tank


When our energy and our intention are out of sync, effort increases - and value decreases. We burn time without moving the work forward.


Try This:

Take five minutes and ask:


“Where did I spend most of my energy this week?”


“Was I creating value one-to-one… or one-to-many?”


“Was my energy aligned with what the moment actually needed?”


You don’t have to change anything right away. But you might notice that some of your hardest days weren’t too busy… they were just misaligned.
